PPC or SEO first for a Manchester business

A decision by situation, not a comparison of channels

Which to do first in Manchester, where organic results are held by big agencies and directories: a decision table by situation, and how ads feed SEO.

In Manchester the first page of Google for most commercial searches is already owned: a map pack of three businesses with hundreds of reviews, then a run of directories, national chains and the city's larger agencies. For a business that needs enquiries this quarter, Google Ads is the only way onto that page in weeks; for one that can wait a year and has a borough it can own, search engine optimisation compounds while ads stop the day the budget does. Which comes first depends on the situation, not on which channel is better, and the table below is how we decide it.

Why the city changes the answer

In a town of forty thousand, a decent website with a Google Business Profile and thirty reviews can reach the map pack in a season. In Manchester, the same search is contested by businesses across ten boroughs, by directories with a decade of authority, and by agencies whose whole job is holding those positions. The organic route still works, but it works borough by borough and service by service, and it takes longer than the owner has usually been told. That makes the sequencing question sharper here than almost anywhere else in the country.

What each costs in time, not pounds

Fees vary and are on the pricing page, so this section is about the other cost. Google Ads costs the owner an hour at the start to describe the business and the area, and then an hour a month to read the report and say which leads were real. It produces its first data within a fortnight and its first honest judgement within three months. SEO costs the owner much more of their own time: reviews to ask for, photographs to take, questions to answer for the pages, and a Business Profile to keep alive. It produces almost nothing for the first three to six months in a contested city and then, if the work was real, keeps producing without a monthly ad budget.

The mistake we see most often is treating the two as alternatives on the same clock. Ads are judged in weeks and SEO in quarters; a business that expects ads to compound or SEO to deliver by Friday will be disappointed by both.

How the paid account feeds the organic one

The Search Terms report is the best keyword research a Manchester business can buy, because it shows the real words people typed, from real locations, with the ones that converted marked. After a month of ads, a business knows that 'boiler repair' outperforms 'boiler service', that Chorlton searchers convert and Bolton ones do not, and that nobody types the phrase the website's homepage was written around. Those findings decide which pages the SEO work builds first and which boroughs get their own page.

It works the other way too, more slowly. A page that ranks organically for a search tends to have a good landing page experience for the same search, which lifts Quality Score and lowers the click price when ads run to it. A business with both channels on one page pays less per click than one that runs ads to a page nobody else ever visits.

When to stop, and when to switch

Ads should stop, or shrink, when the organic page for a search reaches the top three and the Search Terms report shows the paid clicks were cannibalising a free position. They should continue for the searches organic will never win: the city-wide head terms, the seasonal spikes, the competitor comparisons. SEO should be paused, honestly, when the business cannot supply reviews, photographs or answers, because content written without them reads like everyone else's and ranks like it.

  1. Month one to three: ads on the searches with the clearest buying intent; the site gets its Business Profile, its reviews routine and its first borough page.
  2. Month three to six: the Search Terms report rewrites the site's page list; ads narrow to the searches that converted.
  3. Month six to twelve: borough pages start ranking; ads withdraw from those searches and hold the county-wide ones.
  4. Month twelve onwards: ads run to a smaller list at a lower cost per click, because the pages they land on now rank; the budget goes to the seasonal peaks and the new services.

Yes, for searches that name its borough or a specific service, and yes in the map pack for its immediate area with enough reviews. For 'plumber manchester' on its own, a new business is competing with directories and county-wide firms and should not plan around winning it soon.

Do Google Ads help SEO rankings?

Not directly; Google says paid and organic are separate. Indirectly, yes: the Search Terms report shows what to build, and the traffic and enquiries from ads often produce the reviews that move the map pack.

Should I stop ads once I rank?

For the exact searches where you hold a top-three organic position, usually yes, after checking the Search Terms report to see whether the paid click was reaching people the organic listing would have caught anyway. Keep ads for everything else.

Is SEO cheaper than ads in the long run?

In a contested city it is dearer for longer and then cheaper for good, if the work was real. Ads are cheaper to start and never get cheaper on their own. Which is better value depends on how long you can wait and how long you plan to trade.

What if I only have budget for one?

Pick from the table by situation. If you are new and need customers now, ads. If you are established in one borough with a good reputation and can wait, the Business Profile and the site. Doing half of each usually produces neither.
